The situation
It is a few years after HubSpot launches its inbound marketing software suite. The CEO and head of product ask you to recommend where the company should concentrate its next wave of product and go to market investment. HubSpot offers tools for blogging, social media, email marketing, and lead management, and it is trying to define who the product is really for. Small businesses, marketing agencies, and larger companies all show some interest, but their needs differ sharply. Some prospects want simplicity and education, some want a full platform across marketing and sales, and some expect enterprise grade reporting, integrations, and service. Leadership worries that chasing every segment could blur the product, stretch the team, and weaken HubSpot's position in the new inbound marketing category. At the same time, focusing too narrowly could cap growth and leave larger revenue opportunities to incumbents. Your job is to recommend which customer segment should be treated as HubSpot's core, which nearby segments merit investment next, and how much effort, if any, should go into enterprise readiness over the next 12 to 18 months.
What to produce
Write a 2 page strategy memo, about 800 to 1000 words.
Your answer must
- Name one core customer segment and no more than two adjacent segments, each with clear justification.
- Use at least four explicit criteria to compare segments, such as pain severity, willingness to pay, channel fit, strategic differentiation, or implementation complexity.
- Recommend the next 12 to 18 months of product and go to market focus, including what capabilities to deepen now and what not to build yet.
- State a clear stance on enterprise, invest now, explore lightly, or defer, and explain why.
- Define 3 to 5 metrics or decision signals that would show product market fit in the core and indicate when to expand beyond it.
Constraints
- HubSpot cannot tailor the product deeply for more than one core segment plus one adjacent bet in the next 12 months.
- Your recommendation must build mostly on the current inbound marketing capabilities rather than a brand new platform.
- Do not assume acquisitions or a large enterprise field sales team can solve the problem in the near term.
Format
Use headings: segment choice, comparison criteria, product and go to market plan, enterprise stance, metrics and risks.
How HubSpot actually played it

- Find the core before adjacent growth
- Adjacent cores extend momentum
- Enterprise fit needs a different product
