The situation
You are a PM at Perplexity working on the core search experience in mid 2024. The CEO and Head of Product want a recommendation for the next 12 months: how should Perplexity turn fast user growth into a durable business without damaging the product habits that make people switch from traditional search. Assume the current state is this: Perplexity has more than 10 million monthly active users, over 70 million monthly visits, roughly 20% month over month visit growth, strong direct traffic, high engagement among professionals and researchers, a paid Pro subscription, and early revenue opportunities in API access and publisher relationships. Leadership is debating several paths, including leaning harder into subscriptions, expanding API revenue, building publisher economics more aggressively, or introducing advertising into the search experience. The tension is clear. Perplexity needs revenue diversification and scale, but trust, answer quality, clean UX, and healthy publisher relationships are central to the product. Your job is to recommend a product strategy for monetization and explain what Perplexity should prioritize, what it should avoid for now, and how it will know if the strategy is working.
What to produce
Write a 1 to 2 page product strategy memo.
Your answer must
- State a clear recommendation for Perplexity's primary monetization direction over the next 12 months, and name one secondary revenue stream to support it.
- Compare at least three options among subscriptions, API, publisher partnerships, and advertising, with explicit trade-offs for user trust, growth, revenue potential, and execution risk.
- Define the target user segments this strategy serves first, and explain why those segments fit Perplexity better than a broad mass market approach right now.
- Propose a phased rollout plan with the first 90 days and the next 2 quarters, including what product surfaces you would test or protect.
- List 3 to 5 success metrics and 2 to 3 guardrail metrics, including at least one metric tied to answer trust or user experience and one tied to publisher health or ecosystem risk.
Constraints
- Do not assume Perplexity can outspend Google or Microsoft on distribution.
- Any monetization must preserve source citation and a clean, low clutter search experience.
- The plan must work for a user base that currently skews toward educated, higher income professionals and researchers.
- Publisher relationships matter, so the strategy cannot depend on extracting value from content without a credible partner model.
Format
Use short sections with headings: recommendation, options considered, target users, rollout, metrics, risks.
