The situation
You are the PM for Zapier's self serve monetization funnel. The Head of Growth asks you to improve revenue from free workspaces that hit their monthly Task cap. These users have already seen value, but many do not upgrade quickly, some abandon after entering the flow, and support hears from customers who are unsure what happens to held Tasks after payment. Leadership wants a recommendation this week because monetization is a top priority for the quarter, and conversions at the usage limit are one of the few levers that can move quickly without changing pricing. Assume roughly one in five capped workspaces start an upgrade flow, fewer than one in ten complete it, and the biggest drop happens between the first prompt and plan selection. You cannot redesign the whole product or launch a sales assist motion. Your job is to decide how the upgrade journey should work from the first triggered message through plan selection, checkout, and immediate confirmation, while balancing conversion, trust, and a clean user experience.
What to produce
Write a 1 to 2 page product brief.
Your answer must
- Identify the target user segment and the exact moment in the journey when you would trigger the upgrade ask.
- Diagnose the three biggest sources of friction across the triggered message, plan selection, checkout, and immediate post purchase experience.
- Recommend a prioritized plan for what to change now, including messaging, user flow, and the single most important screen or touchpoint to improve first.
- Define a measurement plan with one primary success metric, two to four supporting funnel metrics, and at least two guardrail metrics.
- Explain key trade offs, risks, and how you would roll out and test the changes.
Constraints
- You cannot change pricing, packaging, plan names, or Task limits this quarter.
- Scope is limited to lifecycle messaging, plan selection, checkout, and immediate post purchase experience.
- You must keep required billing, legal, and security elements on payment pages.
- You must preserve user trust and avoid misleading claims about urgency or held Task behavior.
Format
Use short sections for diagnosis, recommendation, metrics, and rollout. A simple funnel table or ranked list is welcome.
How Zapier actually played it
Reviews how Zapier prompts free users to upgrade, from the email that triggered the review to plan screens, and lists nine improvements. Good for PMs who own free-to-paid conversion.
- Time the upgrade ask to a moment of felt limit
- Make the next plan's benefit specific to what the user just did
