How much should Kayak optimize hotel conversion?
Kayak is a travel metasearch product that helps people compare flights, hotels, and other travel options, then often sends them to airlines, hotels, or online travel agencies to book. Answer this product management case and get it graded line by line against a weighted rubric.
- Product strategy
- Metrics judgment
- Partner ecosystem thinking
- Experiment design
The situation
Your VP of Product for Hotels asks you to recommend the strategy for Kayak's hotel results experience. User research shows that many travelers narrow their choice to 5 to 6 hotels and want richer information, such as photos, amenities, neighborhood context, and room details, so they can decide faster. Design and engineering believe Kayak can make the hotel results page much more useful and reduce the need for users to bounce across multiple provider sites. The tension is that Kayak is a metasearch business, not just a hotel booking destination. A meaningful share of hotel monetization comes from referral clicks and advertising from providers that compete for the same traffic. Kayak also depends heavily on paid search acquisition, where landing pages that satisfy users matter, but partner economics still determine revenue per visitor. If Kayak helps users too little, the experience feels thin and easy to copy. If Kayak helps too much, users may stop clicking through to partners, hurting monetization and supplier relationships. You need to decide what role Kayak's hotel results page should play, how aggressively to pursue on-page conversion, and how the team should measure success before committing roadmap capacity.
What to produce
Write a 1 page strategy memo, 700 to 900 words.
Your answer must
- State the core product decision and frame the tension between user value, referral economics, and partner dependence.
- Recommend a clear direction for the hotel results page, including what information or actions Kayak should add, limit, or avoid.
- Define a success metric set with one north star metric and at least three supporting or guardrail metrics, including user, monetization, and partner health measures.
- Describe an experiment or phased rollout plan that would let Kayak learn quickly before a full launch.
- Explain the main risks and how your recommendation affects users, providers or OTAs, paid acquisition performance, and Kayak's longer term differentiation.
Constraints
- Do not assume Kayak can suddenly become a full service hotel merchant or rebuild its business model.
- Your recommendation must preserve Kayak's role in a partner ecosystem where suppliers and OTAs both matter.
- Work within a normal product roadmap for one product area, not a company wide restructuring.
Format
Use short sections for recommendation, rationale, metrics, risks, and experiment plan. Assume any missing quantitative detail you need and label it clearly.
How Kayak actually played it
Describes eight tensions in Kayak's business such as users browsing then booking direct, becoming a thin UI, monetization and competing with OTAs.
- Every product has structural tensions to manage
- Business metrics and user needs can conflict
- Know whom you depend on and whom you compete with
