The situation
The Director of Product for Retail is asking for a recommendation on one question: should Shopify do more for very small merchants who start selling at weekend markets, craft fairs, and pop up shops, and if so, what should the first move be. Shopify already offers Shopify POS, card readers, and inventory sync for merchants who sell online and in person, but feedback from new sellers suggests that moving from an online store to a one day in-person setup can feel confusing or too expensive for occasional use. Why now: merchant research suggests more first-time sellers test demand in person before committing to a fuller retail setup, and the next seasonal market wave is approaching. Assume the following numbers are illustrative: 18 percent of new US and Canada merchants have at least one in-person sale within 90 days of launch, only 6 percent buy POS hardware before that first event, and support contacts that mention market, fair, or pop up convert to paid POS features at a lower rate than average. The tension is that Shopify wants to help merchants start anywhere, but a special path for occasional sellers could add product complexity, payments risk, and confusion versus the current POS offering.
What to produce
A 1 to 2 page product strategy memo.
Your answer must
- State whether Shopify should invest now, later, or not at all in this moment, and name the single first problem to solve.
- Define the target merchant segment for this case and explain at least one adjacent segment that you would explicitly exclude from the first step.
- Compare at least two product options plus a no change option, with clear pros, cons, and expected impact for each.
- Recommend one first release or experiment that mostly uses existing Shopify capabilities, and state what you would not build yet.
- Define one north star metric, two supporting metrics, and two guardrails or risks to watch.
Constraints
- You have one cross functional squad for one quarter.
- The first step must build on existing Shopify POS, Shopify Payments, onboarding, and admin surfaces, with no new hardware.
- Assume the first release can focus only on merchants in the US and Canada who use Shopify Payments.
- Do not rely on a pricing overhaul or a large support operation this quarter.
Format
Start with your decision and target segment. Then cover options, recommendation, metrics, and a short rollout or experiment plan.
