How should Shopify win its first merchants?

Shopify is software that lets merchants build and run their own online stores and commerce operations. Answer this product management case and get it graded line by line against a weighted rubric.

The situation

It is late 2008. Shopify has proven that its software can help merchants launch online stores more easily than older tools such as Yahoo Stores and Microsoft Commerce. A beta launch and word of mouth have produced a few hundred active stores and a waitlist of interested merchants. E-commerce is growing again, but most small businesses still find store software clunky, expensive, or hard to customize. Tobias Lutke and the founders have asked you, the product lead, to propose how Shopify should grow from an early tool into a durable business. The hard part is that Shopify is not a marketplace. It will not own buyer traffic or consumer trust, so merchant growth must come from distribution, product value, and retention. At the same time, the team is small, the category is noisy, and every growth option has second-order effects: direct outreach to merchants, partnerships with agencies and developers, pricing moves, and opening the product to third parties. Assume the team can only pursue two major growth bets in the next 12 to 18 months. You need to recommend where Shopify should focus first, and what should wait.
