The situation
Your VP of Product has asked you to prepare a recommendation for the next annual planning cycle. Duolingo has grown quickly with a freemium, product led model and now serves tens of millions of daily learners. Leadership believes there is still massive headroom in language learning, but not every large market segment is equally represented in Duolingo's active user base. Some opportunities may sit with learners studying globally dominant languages, users in international markets who convert poorly, or newer subject areas where the company has started investing. The question is where to place the next major growth bet. Duolingo avoids heavy paid acquisition and wants growth to come mostly from a better product, stronger teaching, and word of mouth. At the same time, leadership cares about business outcomes, including free to paid conversion, and does not want short term tactics that hurt trust or learning quality. Assume Duolingo has about 40 million DAUs and can fund only one major cross functional growth initiative this year. You need to recommend one strategic focus area for the next 12 months, explain why it is the best use of product effort, and show how Duolingo should test it before scaling.
What to produce
A 1 page strategy memo, 600 to 800 words.
Your answer must
- State the decision, target outcome, and 12 month time horizon.
- Segment the growth opportunity into 2 to 4 plausible groups and define the criteria used to compare them.
- Choose one primary segment or focus area and recommend one product led strategy for it.
- Name the key tradeoffs, including what Duolingo should not prioritize right now.
- Propose success metrics, guardrails, and 2 to 3 early experiments.
Constraints
- Keep the plan consistent with a freemium model where the free experience remains strong.
- Do not rely on heavy paid acquisition, spammy notifications, or deceptive purchase flows.
- Protect teaching quality and long term retention, not just short term conversion.
Format
Use sections titled: decision, segment options, recommendation, tradeoffs, metrics, experiments.
How Duolingo actually played it
Duolingo describes its long-term company strategy, including the opportunity with English learners who are about 80 percent of language learners but 46 percent of its DAUs. It also reports that the share of monthly users who pay rose from about 5 percent to 8.8 percent since 2021. Good for seeing how a consumer company ties mission to growth bets.
- Look for the large segment you underserve.
- Long-term focus can justify short-term tradeoffs.
- Track paid conversion as a strategy outcome.
