The situation
You are a senior PM in Google News, and your VP asks for a strategy recommendation on whether Google News should play a larger role in the publisher business model. Today, Google News is strong at helping readers find articles, but many publishers are under pressure to build direct subscriber relationships and more stable revenue beyond advertising. Some partners want help acquiring paying readers and converting them more smoothly, while others worry that if Google sits between them and the customer, Google will gain too much power over audience, data, and monetization. Why now: the news industry is shifting from a pure traffic model toward subscriptions and first party relationships, and large publishers are experimenting with paywalls and reader revenue. Google News has scale on the reader side, but any move deeper into the funnel could create major second order effects across partner trust, data sharing, competitive dynamics, and regulatory scrutiny. Your job is to recommend how far Google News should go, what role it should and should not play, and how to sequence the bet so it helps publishers enough to earn adoption without making the ecosystem unstable.
What to produce
Write a 2 page strategy memo.
Your answer must
- Define the core problem and the objectives for readers, publishers, and Google News, and explain the main tradeoffs among them.
- Lay out at least three strategic options for how deeply Google News should participate in the publisher funnel, then recommend one.
- Analyze partner incentives, especially around sharing data or customer relationship control, and explain what would make publishers adopt or resist your approach.
- Propose a phased rollout plan with the first steps, what you would test first, and what decisions those tests would unlock.
- Specify success metrics and guardrails, including at least one metric for publisher value, one for reader experience, and one for ecosystem risk.
Constraints
- Do not assume Google can force publisher participation, all partner adoption must be voluntary.
- Do not rely on exclusive content deals or acquisitions.
- Any approach must preserve reader trust and cannot significantly worsen the news consumption experience.
- Google News cannot assume broad access to publisher first party customer data unless partners choose to share it.
Format
Use sections for goals, options, recommendation, rollout, metrics, and risks.
