The situation
Your GM has asked you, the PM for Asterloop's consumer product area, to recommend whether the company should stay the course or pivot. Asterloop launched to help people browse local merchant catalogs on mobile, plan shopping trips with friends, and complete purchases in app. After several quarters, the team sees a split between intended behavior and actual usage. Assume the app has 200,000 monthly active users, about 30 percent of active users save item images or collections each week, fewer than 5 percent use location planning, and purchase conversion remains below 2 percent. Merchant partners like the traffic but are not seeing enough completed sales to justify commission based pricing. Engineers also say the current product is bloated, which slows learning because every release touches too many flows. The CEO wants a recommendation before annual planning: double down on shopping, simplify the product around the strongest user behavior, change monetization, or rethink the business more broadly. The hard part is that user engagement exists, but it may point to a different customer need than the one the company set out to solve.
What to produce
A 2 page product strategy memo.
Your answer must
- Identify the main pivot question and classify it using one or more of these levels: insight, hypothesis, validation, monetization, strategy.
- Summarize the evidence that supports your diagnosis, separating observed user behavior from business model problems.
- Recommend one path for the next 2 quarters, including what core use case to prioritize and what features or bets to de emphasize.
- Define a validation plan with 3 success metrics, target directional movement, and decision gates for continuing or changing course.
- Discuss at least 2 major risks, including one customer risk and one business risk, and how you would mitigate them.
Constraints
- No additional headcount is available this half year.
- The team must keep current users supported while testing any new direction.
- You cannot rely on a full platform rewrite or a new hardware partnership.
Format
Use short headings, a simple table for pivot options, and a clear final recommendation.
