The situation
You are a Senior PM working with Amazon India retail leadership. Quick commerce apps such as Blinkit, Zepto, and Swiggy Instamart are training consumers in major Indian cities to expect groceries and daily essentials almost immediately. Amazon India has invested heavily in a broader e-commerce model built on wide selection, dependable delivery, and trust, with offerings like Amazon Fresh and Prime, but leadership is seeing pressure in high-frequency categories and worries that customer expectations may be shifting beyond groceries. The India leadership team has asked you for a strategy recommendation before the next planning cycle. They want to know whether Amazon should enter quick commerce more aggressively, adapt its current products, partner or acquire, or deliberately avoid the space. The choice is hard because quick commerce could defend share and relevance in metros, but it also brings thin margins, operational complexity, and risk of diluting Amazon's brand and focus. Your task is to recommend where Amazon should play in India over the next 2 to 3 years, and what the first 3 to 6 months should look like.
What to produce
Write a 1 to 2 page strategy memo.
Your answer must
- Define the core problem Amazon is solving, and explain why this is about changing customer expectations, not only faster logistics.
- Identify the user segments, shopping missions, and categories in India that are most at risk from quick commerce, and separate metros from the rest of the market.
- Evaluate at least three strategic options, such as build, partner, acquire, adapt existing products, or stay focused on the current model, with pros and cons for each.
- Recommend one strategy for Amazon India, including what Amazon should do in the first 3 to 6 months and how the plan could evolve over 2 to 3 years.
- State the key metrics, major risks, and at least one clear thing Amazon should not do.
Constraints
- Keep the recommendation focused on India, while noting only brief implications for other markets if needed.
- Do not assume Amazon can profitably offer ultra-fast delivery nationwide in the near term.
- Your plan must fit Amazon's existing strengths in trust, selection, reliability, Prime, and Amazon Fresh.
- Account for the thin margins and operational complexity of groceries and daily-use goods.
Format
Use sections for problem, users and market, options, recommendation, rollout, metrics, and risks.
