The situation
A senior leader in Amazon's retail and advertising organization asks you for a recommendation on how Amazon should respond to a new shopper behavior. More people are starting product research inside AI assistants, where they ask broad questions, compare options, and narrow choices before ever visiting a retailer site or app. If this behavior grows, Amazon could lose traffic at the top of the shopping journey even if customers still trust Amazon for selection, price, fulfillment, and checkout. Amazon has several possible responses, including trying to power shopping inside an assistant, selling ads or sponsored placements inside that interface, or focusing on keeping discovery on Amazon owned surfaces. Why this is hard: the interface is controlled by someone else, data access may be limited, customer trust matters, and the best short term revenue path may not be the best long term strategic position. Assume Amazon can only prioritize one external AI commerce initiative in the next planning cycle. You need to advise what Amazon should do first, what it should avoid, and how it should judge success.
What to produce
A 2 page strategy memo.
Your answer must
- State the core problem in one sentence and define the decision Amazon must make now.
- Compare at least three strategic options, including a commerce integration path, an advertising path, and a wait or own surface path.
- Map the value flow across discovery, consideration, transaction, fulfillment, and customer relationship, and explain where Amazon captures or loses value in each option.
- Recommend one primary path and one backup path, with a sequencing plan for the next 12 months.
- Define 3 to 5 success metrics and 3 major risks, with a mitigation for each risk.
Constraints
- Do not assume Amazon controls the external assistant interface or receives full user level intent data.
- Your recommendation must work for Amazon's retail business and its marketplace sellers, not just one segment.
- Do not rely on an exclusive or permanent partnership with any one AI assistant.
- Preserve customer trust and avoid recommendations that would clearly worsen the shopping experience.
Format
Use short section headers and a simple option comparison table.
How Amazon actually played it
Explains why Amazon preferred ads inside ChatGPT over a shopping deal, starting from the shopper who researches in a chatbot and never opens Amazon. It treats the ad as a way to monetize that journey while still pulling the sale back to Amazon.
- AI assistants can intercept the shopping journey
- Ads can be a hedge when you cannot own the interface
- Work out where the transaction ends up
