How to approach it
- Confirm the pattern is real by segmenting: check if the lack of expansion is uniform across all team accounts or concentrated in certain team sizes, industries, or use cases.
- Inspect activation depth within teams first, checking whether only the team creator is actively using the workspace while invited members never engaged, which points to an invitation or onboarding gap rather than a value problem.
- Check whether teams are hitting a natural ceiling, for example the workspace fits their current use case size and there is no organic trigger prompting them to add more members.
- Look at qualitative signals, direct interviews with a sample of non expanding teams, to learn if expansion was never considered, blocked by a budget process, or blocked by a missing feature.
- Run experiments targeted at the diagnosed cause: if it is an invitation gap, test a stronger onboarding nudge for invited members, if it is a ceiling issue, test triggers that surface expansion value at natural growth moments.
- Set the success metric for these experiments as invited member activation rate and seat growth rate, not just workspace creation count.
