What this question tests
Product and metrics thinking for a competitive market: picking a defensible wedge and the metrics to validate it.
How to approach it
- Clarify the market: food delivery is crowded with DoorDash, Uber Eats, and Grubhub already dominant.
- Identify an underserved niche, such as specific cuisines, dietary needs, or a specific geography like college towns.
- Propose a differentiated model, like lower fees for restaurants or subscription-based delivery for a niche audience.
- Define the core loop: restaurant onboarding, order flow, delivery, and repeat ordering incentives.
- Define success metrics, like order frequency per user and restaurant retention on the platform.
What a strong answer includes
- Picks a specific, defensible niche (e.g. college towns with dense, walkable delivery zones) instead of competing head-on.
- Names a concrete differentiator, like lower commission fees to win restaurant supply from incumbents.
- Uses an assumed metric, e.g. targeting 3 orders per user per month within the niche.
- Acknowledges the risk of incumbents copying the niche strategy once it proves successful.
Common mistakes
- Proposing to compete broadly with DoorDash and Uber Eats with no differentiation.
- Ignoring the two-sided nature of the marketplace (restaurants and consumers).
- No clear metric to judge early traction.
Likely follow-up questions
- How would you defend this niche once incumbents notice and react?
- How would you solve the restaurant cold-start problem?
- What metric would tell you early if this is working?
