What this question tests
Whether you can show lasting influence beyond a single project, by getting a process change adopted as a norm.
How to approach it
- Pick a real process change you proposed, such as a new way of writing specs, triaging bugs, or running standups.
- State the Situation: what problem the old process caused, like missed requirements or slow decisions.
- State the Task: why you personally pushed for the change rather than waiting for someone else to.
- Describe the Action: how you piloted the change, got buy-in, and showed it worked before asking for wider adoption.
- Give the Result: evidence it became a lasting norm, not just something you did once, such as other teams adopting it.
- Clarify with the interviewer if they want a process change specifically inside your own team or across the org.
What a strong answer includes
- Shows a change that outlived the original project, with evidence like other teams or a later hire still using it.
- Demonstrates piloting on a small scale first, with a concrete before-and-after comparison, rather than mandating it top-down.
- Quantifies the impact where possible, such as cycle time dropping after the change.
- Shows humility about pushback received and how it was addressed, not just a clean win.
Common mistakes
- Describing a one-off improvement that never actually became a lasting norm.
- Skipping how buy-in was earned, making the story sound like a unilateral mandate.
Likely follow-up questions
- How did you get buy-in from people who preferred the old way?
- Is the process still in use today, and if not, what changed?
