What this question tests
Tests growth strategy at massive scale, requiring the candidate to identify a real underpenetrated segment rather than generic growth tactics.
How to approach it
- Assess where YouTube is already strong: it has near-saturation in many developed markets, so the next billion users likely come from emerging markets and older or non-connected demographics.
- Segment on emerging markets with growing but still-limited smartphone and data penetration, like parts of Africa and Southeast Asia.
- Identify the pain point: high mobile data costs and lower-end devices make video-heavy apps expensive and slow to use in these regions.
- Propose a lightweight, data-efficient app mode, similar to YouTube Go, with offline downloads and lower-bitrate defaults, distributed through local telecom data partnerships.
- Define success as new-user growth specifically in targeted emerging markets, and video completion rate under constrained data conditions.
What a strong answer includes
- Correctly identifies where growth headroom actually exists, emerging markets, rather than proposing generic feature ideas for saturated markets.
- Grounds the plan in real, low-cost infrastructure constraints, data cost and device limitations, not just content strategy.
- References a real precedent, YouTube Go, showing awareness of what's already been tried in this space.
Common mistakes
- Proposing generic content or algorithm improvements that ignore where the actual growth headroom exists.
- Ignoring data cost and device constraints as the real barrier in underpenetrated markets.
Likely follow-up questions
- How would you partner with telecoms to subsidize data costs for this segment?
- How would you monetize users in markets with much lower ad rates?
