What this question tests
Strategic reasoning about the tradeoffs of monetizing a widely-used free product.
How to approach it
- Clarify the current business model: the product is ecosystem-supported, not directly monetized per user.
- Assess impact of charging: likely major user attrition to free competitors, and damage to the broader ecosystem lock-in it provides.
- Assess potential upside: direct revenue from a huge user base, and an ad-free premium tier as an alternative.
- Recommend against a blanket charge, but propose an optional premium tier as the better path.
- State the reasoning: the product's strategic value as an ecosystem anchor outweighs direct monetization upside.
- Note how you'd test this with a small user segment first.
What a strong answer includes
- Correctly frames the product's real value as ecosystem lock-in, not a standalone revenue line, before answering.
- Weighs concrete downside, mass migration to free competitors, against the direct revenue upside.
- Recommends an existing-style middle path, an optional premium tier, rather than an all-or-nothing charge.
- Gives a clear, reasoned 'no, don't broadly charge' recommendation instead of a wishy-washy answer.
Common mistakes
- Treating the product like a standalone line without considering its strategic role in the ecosystem.
- Giving no clear recommendation either way.
Likely follow-up questions
- How would you design an optional premium tier without alienating free users?
- What would make charging for this product a good idea in the future?
