What this question tests
Strategic thinking about prioritization frameworks when a product serves two different stakeholder groups with competing needs.
How to approach it
- Clarify the product and its two audiences, for example an internal tool also exposed to external customers with different urgency.
- Propose a framework, such as weighted scoring combining reach, impact, confidence and effort, applied separately to each audience's requests.
- Add a weighting mechanism that reflects business priority, such as giving external customer revenue impact more weight than internal convenience.
- Address conflict resolution, like a clear escalation path when internal and external priorities directly compete for the same engineering capacity.
- Define how success is tracked, such as percentage of roadmap capacity allocated to each audience and satisfaction scores from both.
What a strong answer includes
- Names a specific framework, like RICE, rather than a vague we prioritize based on impact statement.
- Explicitly addresses the conflict case, proposing a rule like external, revenue generating requests getting priority within a capped capacity allocation.
- Ties the framework to a measurable outcome, like tracked satisfaction or usage from both internal and external stakeholders.
Common mistakes
- Proposing a generic framework without addressing how conflicts between internal and external needs get resolved.
- Ignoring that internal and external stakeholders often need different weighting criteria.
Likely follow-up questions
- How would you handle a high urgency internal request that displaces a committed external one?
- How would you measure whether the prioritization approach is working?
