What this question tests
Ability to rebuild a metric framework for an e-commerce business from first principles, covering the full funnel.
How to approach it
- Start from the business model, success depends on acquiring, converting, and retaining paying customers profitably.
- Define top of funnel metrics, site traffic, traffic source mix, and conversion rate from visit to purchase.
- Define core transaction metrics, average order value, cart abandonment rate, and repeat purchase rate.
- Define retention and lifetime value metrics, customer retention rate and estimated lifetime value versus acquisition cost.
- Define operational guardrails, fulfillment time, return rate, and support ticket volume, since these affect trust and future purchases.
What a strong answer includes
- Structures metrics into a clear funnel, acquisition, conversion, retention, rather than a flat unordered list.
- Names the key ratio determining business health, lifetime value to acquisition cost, as the most important combined metric to rebuild first.
- Includes an often missed operational guardrail, return rate and fulfillment time, since these directly affect repeat purchase behavior.
Common mistakes
- Listing many metrics with no structure or prioritization of which to rebuild first.
- Ignoring retention and lifetime value, focusing only on traffic and conversion.
- No mention of operational metrics like returns or shipping that affect trust.
Likely follow-up questions
- Which three metrics would you prioritize rebuilding first with limited engineering time?
- How would you validate the rebuilt metrics are accurate before trusting them again?
