What this question tests
End-to-end product execution for a physical, sustainability-driven product with real operational and behavioral challenges.
How to approach it
- Clarify the model, a deposit-return system with restaurants, or a subscription box model for consumers.
- Identify key stakeholders, restaurants who must adopt the packaging, consumers who must return boxes, and a logistics partner for washing and redistribution.
- Validate demand and willingness, pilot with a handful of restaurants in one neighborhood before a wider rollout, since behavior change is the biggest risk.
- Design the return loop, drop-off points or pickup services, and a deposit or incentive mechanism to drive actual returns.
- Plan the launch sequence, restaurant partner recruitment, consumer education campaign, then a phased city-by-city rollout.
- Define success metrics, box return rate and restaurant retention in the program, since low return rate breaks the entire model economically.
What a strong answer includes
- Identifies return rate as the make-or-break metric, since the entire sustainability and cost case collapses if boxes are not returned.
- Proposes a small neighborhood pilot before scaling, given the significant behavior change required from both restaurants and consumers.
- Names concrete stakeholders and their distinct incentives, restaurants care about cost and simplicity, consumers care about convenience.
- Sets a clear go or no-go metric, minimum viable return rate, before expanding beyond the pilot.
Common mistakes
- Skipping a pilot phase and attempting a citywide launch immediately.
- Not identifying return rate as the critical success metric.
- Ignoring the operational complexity of washing and redistributing reusable boxes.
Likely follow-up questions
- What would you do if the return rate is too low to be economical.
- How would you incentivize restaurants to adopt this despite added complexity.
- How would you scale this from one city to many.
