What this question tests
Ability to build a metric tree for a food-delivery marketplace and defend the top-level choices.
How to approach it
- Clarify the company's current priority: growth or profitability at this stage.
- Build a metric tree: orders per active user, delivery time and on-time rate, and contribution margin per order.
- Pick 3 metrics balancing growth, experience, and unit economics.
- Explain why these 3 beat alternatives, e.g. restaurant fill rate is important but downstream of these.
- Note a guardrail, e.g. don't grow orders while margin per order goes negative.
- Confirm which metric you'd escalate first if it moved the wrong way.
What a strong answer includes
- Picks 3 metrics spanning growth, experience, and economics rather than 3 similar ones.
- Names an illustrative number, e.g. assumes current delivery time averages 35 minutes and targets sub-30.
- Explains the guardrail relationship: contribution margin protects against order growth at any cost.
- Distinguishes leading indicators like repeat order rate from lagging ones like revenue.
Common mistakes
- Listing five or more metrics instead of committing to 3.
- Picking only vanity or top-line metrics with no unit-economics guardrail.
Likely follow-up questions
- Which of your 3 would you drop if you could only pick one?
- How would delivery time and margin per order trade off against each other?
