How to approach it
- Set up the specific situation: the competing projects, the shared resource constraint, and why it came to a head.
- Explain the criteria used to decide what to deprioritize, such as business impact, deadline flexibility, or dependency risk.
- Describe how the decision was communicated to the stakeholders of the deprioritized project, not just the winning one.
- Describe a specific pushback or disagreement from a stakeholder and how it was handled.
- State the outcome for both projects and what was learned about earlier signals that could have prevented the conflict.
What a strong answer includes
- Names a specific, defensible criterion for the tradeoff, such as revenue impact or contractual deadline, rather than a vague sense of priority.
- Describes proactively communicating with the deprioritized project's stakeholders rather than letting them find out passively.
- Includes a genuine disagreement and how it was resolved, not just a smooth story with no friction.
Common mistakes
- Describing a prioritization call without a clear, communicable criterion behind it.
- Skipping how the losing stakeholders were handled, which is usually the harder part of this kind of story.
