You are the PM for a B2C product that has an advertisement-based monetization model with significant and steady daily revenues. One day, there are no ads served and the revenues plummet to zero. What would be your strategy, as a Product Manager, to deal with this crisis?

What this question tests
Crisis management: diagnosing a sudden revenue collapse and stabilizing the business quickly.
How to approach it
- Immediately confirm scope: is this a technical outage in the ad serving system, a policy or account suspension, or a data pipeline failure.
- Engage engineering to check ad serving infrastructure health and recent deployments as the most likely proximate cause.
- Check external dependencies: an ad exchange or network partner outage, or a compliance issue triggering an account freeze.
- Communicate transparently and quickly to leadership with what is known, unknown, and the timeline for updates.
- Propose a short term mitigation, such as failing over to a backup ad network if the primary integration is down.
- Plan a post mortem process to prevent recurrence, addressing whatever root cause is found, technical or partner related.
What a strong answer includes
- Treats a total drop to zero as almost certainly a technical or account issue, not a demand problem, and investigates accordingly.
- Proposes a concrete failover mitigation, a backup ad network, rather than just waiting for the primary issue to resolve.
- Separates communication cadence (frequent updates) from root cause work, keeping leadership informed without overpromising.
- Names a post mortem process explicitly, showing this crisis becomes a source of long term resilience improvement.
Common mistakes
- Treating a drop to exactly zero as a gradual business trend rather than investigating it as a likely technical failure.
- No concrete short term mitigation proposed while root cause is still being investigated.
- Skipping communication to leadership until the root cause is fully known.
Likely follow-up questions
- What would you check first, technical or partner side?
- How would you communicate this to leadership in the first hour?
- What would you do to prevent this from happening again?
