Structured root-cause diagnosis under pressure plus a plan to recover revenue.

Clarify that revenue equals volume times take rate, and check both separately.
Segment by user cohort, e.g. new versus retail versus high-volume traders.
Check internal causes: a recent fee change, an outage, or a UX regression in the trading flow.
Check external causes: a market-wide BTC price slump, or a competitor cutting fees.
Narrow to the most likely root cause before proposing fixes.
Propose 2 to 3 fixes, e.g. a targeted fee promo for high-volume traders, and define how you'd measure recovery.
