What this question tests
Tests leadership and mentorship ability, specifically whether the candidate can develop others' capability, not just delegate tasks.
How to approach it
- Situation: describe a real colleague, report or peer who had an opportunity to grow, a junior PM or engineer wanting more ownership.
- Task: your role in creating the opportunity, assigning ownership of a project or advocating for them in a room.
- Action: what you specifically did, stepping back from a decision to let them own it, giving feedback and coaching rather than doing it yourself.
- Result: the concrete outcome for that person, a promotion, a successful project, or increased confidence, and for the team or product.
- Reflect briefly on what you learned about delegation and coaching from the experience.
What a strong answer includes
- Shows genuine restraint, stepping back rather than micromanaging, as the core of empowering, not just delegating tasks.
- Gives a specific, checkable outcome for the other person, not just for the project.
- Connects the story to a broader leadership philosophy about when to step in versus let someone learn.
Common mistakes
- Describing simple task delegation without any real growth or ownership transfer for the other person.
- Making the story entirely about your own contribution rather than the person empowered.
