Behavioral question testing judgment on quality-versus-speed trade-offs and whether the candidate has a repeatable framework, not just instinct.
How to approach it
- Situation: pick a real launch where a deadline or competitive pressure forced a scope decision.
- Task: state what was at risk (e.g., a committed launch date, a customer commitment, an experiment window closing).
- Explain the framework used to decide what to cut: separate what's reversible (a missing edge case, rough UI polish) from what's not (data integrity, security, core user trust).
- Action: describe specifically what was cut and what was protected, and how you got engineering/design buy-in on the trade-off.
- Result: state the outcome, including what broke (if anything) and how it was remediated afterward.
- Reflect: name the rule you now apply going forward, e.g., 'never cut corners on anything touching data loss or payments.'
What a strong answer includes
- Gives a specific, real example rather than a hypothetical, with a named feature and timeframe.
- Shows a clear decision principle (reversible vs irreversible harm) rather than 'it depends' with no structure.
- Owns the downside honestly: what broke or what technical debt was created, and the follow-up plan to pay it down.
- Shows how the team, not just the PM alone, was involved in the call, which signals collaborative judgment.
Common mistakes
- Giving a vague, generic answer with no real project or outcome.
- Claiming corners were never cut, which reads as inexperience or dishonesty.
- Describing a cut that harmed users or data without acknowledging the cost or the fix.
