What this question tests
Leadership and team motivation skill, judged through specific practices rather than generic platitudes.
How to approach it
- State the general principle, motivation for engineers usually comes from clear purpose, autonomy in how to solve problems, and visible impact of their work.
- Describe a specific practice used, connecting each sprint's work explicitly to user impact or a metric, not just a ticket list.
- Describe how autonomy was preserved, involving engineers in how a solution is built, not just what to build.
- Describe how recognition was handled, specific, timely credit for good work, tied to a real example if possible.
- Address quality specifically, how a code review standard or definition of done was maintained without becoming a source of friction.
What a strong answer includes
- Grounds the answer in a specific, real practice, starting sprint planning by connecting tickets to the user problem and success metric, not just assigning tasks.
- Shows how autonomy was protected, letting the team choose the technical approach while the PM owned the what and why.
- Ties quality maintenance to a concrete mechanism, a lightweight but consistently enforced code review and testing standard, rather than vague statements about caring.
Common mistakes
- Giving generic advice like communicate well or recognize good work with no specific practice described.
- Ignoring the quality half of the question and only addressing motivation.
- No real example or story grounding the answer.
Likely follow-up questions
- How did you handle an engineer who consistently produced lower quality work despite this approach?
- How do you balance giving autonomy with still hitting a hard deadline?
