How to approach it
- Set up the specific enterprise customer need and the conflicting positions from sales, engineering, design, and security.
- Explain how you gathered each function's actual underlying concern, not just their stated position, before proposing a resolution.
- Describe the decision made and the explicit tradeoff, for example scope cut or timeline change, and who owned the final call.
- Describe how you communicated the tradeoff back to the functions that did not get their preferred outcome.
- State the measurable outcome for the customer and what you learned about surfacing conflicts earlier next time.
What a strong answer includes
- Distinguishes each function's underlying concern from their surface position, for example security's real concern was audit logging, not blocking the feature outright.
- Names who owned the final decision and the specific tradeoff made, rather than describing consensus that conveniently satisfied everyone.
- Describes proactive communication back to the functions who did not get their way, showing real stakeholder management skill.
Common mistakes
- Describing a conflict that resolves too neatly without a real tradeoff or ownership decision.
- Focusing only on the customer outcome without describing how internal stakeholders were actually aligned.
