Influence without authority: persuading a skeptical engineering team using evidence and shared incentives, not mandate.
How to approach it
- Situation: describe a real project where engineering wanted to build one direction and you believed the data pointed elsewhere.
- Task: explain what was at stake, such as a roadmap quarter or a key metric the disagreement affected.
- Action: describe bringing user research or usage data, running a small spike or prototype to test both ideas cheaply.
- Action: describe involving engineers early in defining the alternative rather than presenting a finished decision to them.
- Action: describe addressing their technical concerns directly instead of dismissing them.
- Result: state the outcome, what shipped, and the metric or user impact that followed.
What a strong answer includes
- Uses a real, specific project with named stakes rather than a hypothetical or vague 'a team disagreed with me' story.
- Shows the engineers' concerns were legitimate and were addressed, not steamrolled, which reads as strong stakeholder management.
- Cites a concrete result, for example a metric that moved after the shipped direction, as proof the approach worked.
- Reflects briefly on what they would do differently, showing self awareness rather than a pure win narrative.
Common mistakes
- Telling a story where engineering is simply wrong and the PM is simply right, with no nuance.
- Skipping the concrete evidence or data that shifted the team's view.
- No measurable result at the end, just 'and it worked out'.
