What this question tests
Whether you can manage competing stakeholder interests and surface risk proactively rather than reactively.
How to approach it
- Pick a project with genuinely competing stakeholder interests, not just multiple people who happened to agree.
- State the Situation and Task: the stakeholders involved, their differing priorities, and the risk that concerned you.
- Describe the Action: how you identified the risk early, communicated it clearly, and negotiated a path forward that addressed the core concerns.
- Explain any tradeoff accepted to manage the risk, such as extra time or reduced scope, and why it was worth it.
- Give the Result: how the risk was mitigated and how the stakeholders responded to the outcome.
- Note what you'd clarify if the interviewer wants a risk that was technical, timeline-based, or reputational specifically.
What a strong answer includes
- Shows genuinely competing stakeholder interests, not a story where everyone quietly agreed from the start.
- Demonstrates proactive risk identification, catching the issue before it became a crisis.
- Describes a concrete negotiation or mitigation step, not just raising a concern and hoping it resolved itself.
- Shows stakeholders' reactions to the outcome, confirming the approach actually worked.
Common mistakes
- Describing a risk that was identified too late to actually be managed proactively.
- Failing to show the actual tension between stakeholders, making the story read as conflict-free.
Likely follow-up questions
- What would you have done if a key stakeholder had refused to compromise?
- How do you decide when to escalate a risk versus manage it yourself?
