Situation: describe the specific feature request and which stakeholder made it, and why they believed it mattered.
Task: explain your concern, such as low expected impact, conflict with roadmap priorities, or technical cost.
Action: describe how you gathered evidence, like usage data or user research, to support your position.
Action: explain how you framed the conversation around shared goals rather than simply saying no.
Result: share the outcome, whether the stakeholder agreed, compromised, or you learned something that changed your view.

Uses real data or user evidence to make the case, not just personal opinion about what should not be built.
Shows genuine two way dialogue, acknowledging the stakeholder's goal and proposing an alternative that still serves it.
Describes a concrete resolution, such as a smaller pilot or a clear roadmap trade off both sides accepted.

Describing a one sided argument without acknowledging the stakeholder's underlying need.
Giving an answer where you simply used authority to override the stakeholder instead of persuasion.
