What this question tests
Tests leadership and influence-without-authority through a concrete story showing how trust was built and translated into forward progress.
How to approach it
- Situation: describe a real group, a cross-functional team or stakeholders, that was skeptical, misaligned or resistant to a direction.
- Task: state your role and what specifically needed the group's buy-in to move forward.
- Action: explain concrete trust-building steps, like transparently sharing data, admitting uncertainty, or incorporating their concerns into the plan rather than overriding them.
- Result: state the actual outcome, whether the group aligned and what was accomplished as a result.
- Reflection: name what this taught you about building trust that you still apply now.
What a strong answer includes
- Shows a specific, credible trust-building mechanism, transparency or incorporating feedback, not just a claim of good communication.
- Demonstrates influence without formal authority, the core skill this question probes for a PM role.
- Connects the trust built to a concrete forward outcome, not just a vague improved relationship.
Common mistakes
- Giving a vague story with no specific trust-building action described.
- Claiming trust was earned through authority or title rather than genuine influence.
Likely follow-up questions
- How did you handle it if one person in the group remained unconvinced?
- How do you maintain that trust over time after the initial situation is resolved?
