What this question tests
Whether you can own a genuinely hard, high-stakes decision and reflect honestly on the tradeoffs it forced.
How to approach it
- Pick a decision that was hard because it involved a real cost, like disappointing a team, cutting a feature, or accepting a risk.
- State the Situation and Task: the decision you had to make and why there was no clean, cost-free option.
- Describe the Action: how you gathered input, weighed the tradeoffs, and ultimately made the call despite the discomfort.
- Explain how you communicated the decision to those affected, since a hard decision often means someone is unhappy.
- Give the Result: what happened afterward, and whether the decision proved right.
- Note what you'd clarify if the interviewer wants a decision affecting people versus one affecting product direction.
What a strong answer includes
- Picks a decision with a genuine cost, like a layoff-adjacent call or a feature cut affecting a team, not a technical tiebreak.
- Shows the emotional and interpersonal weight of the decision, not just the analytical process behind it.
- Describes concretely how the decision was communicated to those negatively affected.
- Reflects honestly on the outcome, including any part of the decision that still feels uncertain in hindsight.
Common mistakes
- Choosing an example that was analytically hard but had no real human or business cost attached.
- Skipping how the decision was communicated to people who were negatively affected by it.
