What this question tests
Communication skill under a real organizational challenge, testing clarity, empathy and follow through, not just the decision itself.
How to approach it
- Set the situation: describe the trade off, such as cutting a feature the team had built for months to hit a deadline, and why it was necessary.
- State the task: communicate this without demoralizing the team or losing their trust in future prioritization calls.
- Describe the action: explain the reasoning transparently, acknowledge the sunk work, and give the team a clear next step.
- Show how you handled pushback or frustration in the room, not just a one way announcement.
- Give the result: how the team responded afterward, and any change in how you communicate trade offs going forward.
What a strong answer includes
- Shows transparent reasoning instead of a top down announcement with no context.
- Acknowledges the emotional cost to the team rather than glossing over it.
- Demonstrates a real behavior change afterward, showing reflection, not just a one time story.
Common mistakes
- Describing only the decision logic with no attention to how the team received or reacted to it.
- A story with no real difficulty or pushback, making it unconvincing.
Likely follow-up questions
- How did the team's trust change after this, if at all?
- What would you do differently if you had to deliver this news again?
