What this question tests
Whether you can drive an organizational or process change through influence, not just formal authority.
How to approach it
- Pick a specific change you drove, ideally one requiring buy-in from people you didn't directly manage.
- State the Situation and Task: what needed to change and why the status quo wasn't working.
- Describe the Action: how you built the case with data, found early allies, and addressed resistance from skeptics.
- Explain how you sequenced the rollout, starting small to prove the change worked before pushing wider adoption.
- Give the Result: evidence the change stuck and delivered the intended benefit.
- Note what you'd clarify if the interviewer wants a change driven top-down versus one driven bottom-up through influence.
What a strong answer includes
- Shows influence without formal authority, building buy-in through data and allies rather than a mandate.
- Demonstrates a piloted, staged rollout rather than an abrupt, org-wide mandate.
- Addresses resistance directly, naming a skeptic's concern and how it was resolved.
- Quantifies the lasting impact of the change with a concrete metric or adoption evidence.
Common mistakes
- Describing a change that was simply mandated by your role's authority, showing no real influence skill.
- Skipping how resistance or skepticism was handled, leaving the story conflict-free and less credible.
