The Microsoft product manager interview usually runs 3 to 8 weeks (Aced): a recruiter screen, a short hiring manager screen, then a loop of 45 to 60 minute rounds on product design, metrics and root cause analysis, your resume, and behavior, with a senior "As Appropriate" (AA) interviewer at the end for many candidates. Microsoft itself says the steps "vary based on the role" and asks you to answer behavioral questions with STAR(R), where the extra R is Reflection. The fastest way to rehearse it is AllthingsPM, which has 169 Microsoft-tagged questions with answer guides and scored AI mocks built from the exact Microsoft posting you paste in.
AllthingsPM is an AI PM course and PM interview prep platform. This guide is not affiliated with Microsoft, and it marks which facts come from Microsoft and which from candidates and prep sites.
What is the Microsoft PM interview process?
Microsoft publishes general guidance for every role. The PM stage detail below comes from Aced (formerly Exponent) and Nora, two prep sites that collect candidate reports.
| Stage | What Microsoft says | What prep sites report |
|---|---|---|
| Recruiter screen | "Your recruiter will help you understand the format and timeline." | 15 to 30 minutes on background, level fit and "motivation for Microsoft" (Aced); 30 minutes (Nora) |
| Hiring manager screen | Not described separately | A "short confirmation call before final stage" (Aced) |
| Resume and experience | "Review the job description for relevant skills" | 45 to 60 minutes "examining the technical and product work you've listed" (Aced) |
| Product and analytical rounds | "Demonstrate your thinking and curiosity" | "2 to 3 interviews of 45 to 60 minutes covering product design, metrics, and root cause analysis" (Aced) |
| Behavioral | Use STAR(R): "Situation, Task, Action, Result, Reflection" | 45 to 60 minutes "on leadership, conflict, and past decisions" (Aced) |
| As Appropriate (AA) | Not named on the careers site | A senior interviewer, "either separate or integrated into the loop" (Aced) |
| Role specific extras | "Some roles may include coding exercises, a portfolio review, or presenting other work samples" | Senior PM levels add system design; AI orgs add "vibe coding exercises" (Aced) |
Timelines differ by source. Aced says "3 to 8 weeks from application to offer." Nora says "two to four weeks, depending on scheduling availability," with 4 to 5 rounds. Treat the recruiter's word as the only reliable one, and ask for the timeline on your first call, which Microsoft itself suggests.
A note on the title. Microsoft used "Program Manager" for decades. Aced reports it "split the discipline into Product Manager and Technical Program Manager tracks in mid-2023." Older interview reports that say "Program Manager" still describe a PM loop, but check which track your posting is for, because TPM loops lean harder on execution and delivery.
How AllthingsPM does this. Because each Microsoft team shapes its own loop, generic practice misses the mark. Paste the posting into our JD mock interview and the interviewer builds questions from that team's product and requirements, then follows up the way a Microsoft PM would. Drill single round types from the Microsoft question hub between full mocks.
What does Microsoft look for in a product manager?
Microsoft's careers site says its culture "is rooted in a growth mindset, which means we see potential as something to be nurtured, not pre-determined," and that "we celebrate the courage it takes to lean into uncertainty." Its stated values are respect, integrity and accountability ("We accept full responsibility for our decisions, actions, and results"), and its mission is "to empower every person and every organization on the planet to achieve more."
Aced turns that into three interview signals:
- "Growth mindset in practice: What you changed after something went wrong."
- "Ownership boundaries: How clearly you separate your contribution from your team's."
- "Influence without authority: How you moved a decision you didn't control."
In practice that means every behavioral story needs a clear "I", a result, and a Reflection that changed how you work. In product rounds it means asking who the user is before designing, and tying the answer back to empowering that user, which is how Microsoft describes its own mission.
How AllthingsPM does this. Run your stories through our resume review against the JD to see which requirements in the Microsoft posting you have not yet backed with evidence. Then answer "Tell me about a time you failed" in a mock: the AI interviewer pushes on the Reflection step, which is the part most candidates skip.
What questions does Microsoft ask PM candidates?
Our Microsoft question hub holds 169 questions tagged to Microsoft. They are practice questions collected from public candidate reports, not a leaked list, and each has its own page with an answer guide and a button to start a mock. The chart above shows the mix: product sense and product design lead by a wide margin, which matches Aced's description of "2 to 3" product and analytical rounds in the loop.
Product design and improvement
Microsoft interviewers often ask about its own products, so know Teams, Outlook, OneDrive, Word, Bing, Xbox and Azure as a user.
- How would you improve Microsoft Teams?
- How would you improve Outlook for the use case when people get overwhelmed by the number of emails received after returning from a vacation?
- How will you design a mobile version of MS Word and ensure real time collaboration within this app?
- What's your favorite Microsoft product and how would you improve it?
- Design a wireless speaker system for Xbox.
Metrics and root cause
- A drop in engagement is observed in Microsoft OneDrive. How would you investigate the issue?
- How will you identify the decline in usage of Azure?
- As a PM at Microsoft for Xbox, how would you establish goals and metrics for the digital content store?
- How many people use Excel now?
Strategy
- What should Microsoft Teams' product strategy be for the next 3 years?
- If Microsoft wanted to attract more startups to Azure, what product changes or offerings would you focus on first?
- You are a PM of Microsoft Edge. How will you identify the potential areas which can help to increase the market share of Edge?
- Evolve a GTM strategy to acquire 1 million new users for Bing on Android.
Behavioral
Microsoft: "Prepare specific examples from your experience that explain the situation, what you did, the outcome, and what you learned."
- Tell me about a time you failed.
- Tell me about a time you disagreed with engineering and what the outcome was.
- Tell me about a time you have had to drive change.
- Tell me about a time when you used data to influence/persuade people.
How AllthingsPM does this. Each of the 17 questions above opens its own page with an answer guide and a button that starts a mock on that prompt. Read the guide for "How would you improve Microsoft Teams?", close it, and answer out loud. The AI interviewer asks "which user?" and "how would you measure it?" and then scores structure, depth and your close, which a static list cannot do.
How is the Microsoft AI PM interview different?
Aced's AI PM guide says "there's no single standardized loop: each hiring manager structures interviews based on how they build and ship products." It says interviewers look for "real experience with things like LLMs and vibe coding," that the technical round covers "model evaluation," and that "Copilot-style use cases and responsible AI topics often come up naturally." Its summary: "It's an AI-first PM role, not a rebranded TPM role."
Our bank already reflects this. It has prompts such as What AI-driven feature would you add to Microsoft Office, and why?, How would you decide which AI features Microsoft should prioritize next in Microsoft Teams? and You are a PM at Microsoft Health AI. OpenAI has launched ChatGPT Health. How would you build a product to compete?
To answer them well you need evaluation judgment, not only feature ideas. Our AI PM course is built from 604 real PM job postings, and its evals chapter covers golden datasets and agent evals. For how Microsoft's leadership frames the AI race, our summary of Satya Nadella on the All-In podcast is useful background for a strategy round.
How AllthingsPM does this. Take the golden datasets lesson, then answer the Office AI feature question in a mock and close with how you would evaluate quality and when you would roll back. You learn the concept and rehearse saying it under follow-up in the same session, which is exactly the "model evaluation" signal Aced describes.
What about Microsoft PM intern and new grad loops?
Aced reports the intern loop is three back-to-back 45 to 60 minute rounds in one "Superday": behavioral and collaboration, product sense and strategy "delivered through an unconventional prompt rather than a traditional product design question," and a team-specific round. It says the intern process "typically runs 6-8 weeks from first contact to offer." Unconventional prompts reward the same habit Microsoft names: clarify, state assumptions, then structure.
How AllthingsPM does this. Our bank tags each question by type, so you can mix a product sense prompt with an odd one like Design a phone for someone who is visually impaired and practice clarifying before you design. The free tier gives you a JD mock every day, which suits students on a budget.
How to practice on the exact Microsoft posting
Microsoft tells candidates to "review the job description for relevant skills." Do that actively: paste the Microsoft posting into our JD mock interview and it builds questions from that exact description, asks follow-ups and scores you, typed or spoken. Then run resume review against the JD. Our jobs catalog lists 116 live PM roles at 18 AI companies, each with a ready-made mock; Microsoft is not in it yet, so paste its posting in directly. Looking for openings? Resume Job Match finds PM roles that fit your background.
A worked example: paste a Teams PM posting that asks for "customer obsession" and "working across engineering and design". The JD mock turns that into a Teams improvement case and a behavioral prompt about disagreeing with engineering, then presses on your weakest point. Run it, read the scored feedback, add a Reflection to one story, and run it again.
A 4 week Microsoft PM prep plan
| Week | Focus | Do this |
|---|---|---|
| 1 | Stories | Write 6 to 8 STAR(R) stories: failure, conflict with engineering, driving change, using data, a launch. Each ends with a Reflection. Draft a specific "Why Microsoft?" |
| 2 | Product sense | One design or improvement case a day from the Microsoft hub, spoken and timed. Open every answer with clarifying questions and stated assumptions. |
| 3 | Metrics and strategy | Alternate a root cause prompt (OneDrive, Azure) with a strategy prompt (Teams, Edge, Bing). End each with a metric and a counter-metric. |
| 4 | Full loop | Four back-to-back mocks from your pasted Microsoft JD, one as a senior AA style conversation. AI roles: take the evals chapter and build one small prototype you can explain. |
For frameworks, Decode and Conquer is a common primer; for technique across companies, see our PM interview guide, the product sense interview guide and the course lesson on what each round is scoring. Comparing companies? Read our Google and Meta guides.
How AllthingsPM does this. Every row of this plan runs inside AllthingsPM: stories through the resume review, cases from the Microsoft hub, full loops in the JD mock, and the AI chapters in the course. Start with week 1, day 1: pick "Tell me about a time you failed," read the answer guide and record your first mock.
Why AllthingsPM is the better choice for Microsoft PM prep
Your goal is to walk into a team-shaped loop having already answered Microsoft-style prompts out loud, with follow-ups, many times, and with a Reflection ready for every story. Books give frameworks but no pushback. Generic AI chat can role-play but does not know which Microsoft questions candidates report, and it does not score you. Coach marketplaces offer former Microsoft PMs, which is valuable for one final polish, but you pay per session.
AllthingsPM puts the pieces in one place: 169 Microsoft-tagged questions, each with an answer guide and a one-click mock; a mock built from the exact Microsoft posting, text or voice, scored; an AI PM course built from 604 real job postings for Copilot and Azure AI roles; and resume review against the JD. Of the tools we found, only 4 build mocks from a job description, and AllthingsPM is the only one that also has the course, question bank and live JDs.
| What you need for Microsoft | AllthingsPM | Coach marketplaces | Generic AI chat | Books |
|---|---|---|---|---|
| Real Microsoft questions with answer guides | 169, each with its own page | Question lists in guides | No curated bank | Sample cases |
| Mock from the exact Microsoft posting | Yes, text or voice, scored | Not their core offer | Unscored role-play | No |
| AI PM course with evals | 101 lessons, updated weekly | Not the focus | No | No |
| Former Microsoft human coaches | No, AI interviewer | Yes | No | No |
| Price | Free tier; $20/month or $120/year | Per session | Varies | One-time purchase |
The verdict: book a coach once if your budget allows, but do the daily volume on AllthingsPM, where the Microsoft questions, the JD mock and the AI PM course live together. Start now in the JD mock interview.
